In recent years, many organizations have rapidly placed AI on their agenda. New tools have been implemented, integrations have been made into existing systems, and teams have started using these technologies. However, the outcomes have not been as strong as expected. Because what truly matters is not having the technology, but redesigning how work is actually done with it.
According to Deloitte’s Human Capital Trends 2026 report, companies that simply add AI to their existing processes achieve an average productivity increase of only 5%. In contrast, organizations that redesign human–AI collaboration from the ground up can reach productivity gains of up to 30%. Moreover, companies that allocate a larger share of their budgets to training, process design, and interaction design rather than technology itself, can achieve up to six times greater returns from their AI investments.
The reason behind this gap is clear. Many organizations still position AI as an additional layer on top of their existing ways of working. Instead of transforming how work is done, they choose to simply adopt new technologies. However, adding technology on top of an unchanged structure creates only limited impact. This approach constrains the expected return on investment. Because value does not come from the technology itself, but from how effectively the interaction between humans and technology is designed.
Today, competitive advantage is no longer driven by technological differences alone. Access to technology has become easier than ever, both at an individual and organizational level. As a result, differentiation is increasingly shaped by human capabilities. Adaptability, creativity, and decision making stand out as areas that are difficult to replicate. AI creates value when it enhances these capabilities. Otherwise, it remains just as a tool that increases speed.
At this point, the key question for organizations should no longer be which technologies to adopt, but how work should be redesigned through them. Integrating technology into workflows with a more human-centered approach must become a priority. To truly unlock value from AI, integrating it into existing systems is not enough. Organizations need to redesign their strategies and ways of working around it. In an era where roles and jobs are being redefined, those who will stand out are the ones who rethink how they think and work alongside AI.
